This document summarizes a lecture on leadership by example and ongoing EIT (Enterprise Improvement Team) activity in business process engineering. It discusses how the EIT can demonstrate leadership by being the first process improvement team. It also outlines key management issues the EIT should address to place the business process improvement effort on solid ground, such as developing an operational model and identifying critical processes. The EIT is advised to form sub-teams to prepare documents for review and to develop an initial business process improvement model for trial use.

Lecture 11: Leadership by Example & Ongoing EIT Activity

Engr. Samiullah Khan & Engr. Fasih Javaid

(Lecturer)

Date: 28 January, 2021

Leadership by Example
• Some organizations want the EIT to demonstrate its leadership by being
the first PIT
• The advantages include:
• Enabling the EIT to experience firsthand the BPI activities
• Uncovering business processes that normally are not considered
globally because they generally are managed through specialized
functions e.g.,
• Business planning
• Human resources management
• Technology development

Business Process Engineering 3

Leadership by Example

• The advantages include: (Contd…)

• Learning to manage these processes from a process perspective, not an
organizational perspective
• Providing demonstrated / proven leadership
• Rapidly making major improvements in one of the organization's
critical business processes

Business Process Engineering 4

Leadership by Example

• Motivate the EIT members and make them feel that by doing this
assignment, not only will they learn something, but they also will
manage the organization's global processes
• Obviously, the EIT chairperson is the first person to convince
• He or she will be designated the owner of the process chosen by the
group

Business Process Engineering 5

Leadership by Example

• Holding a meeting (prior to the workshop) between the BPI champion

and EIT chairperson should lay the basis for the necessary
commitment
• For encouraging EIT members to lead BPI activities is to name each
of them the owner of one of the critical business processes
• This provides better visibility to employees and positions the EIT
members as leaders of the process

Business Process Engineering 6

Ongoing EIT Activity

• The EIT should place the BPI effort on solid ground by tackling key
management issues such as:
• Developing an operational model for BPI in the organization
• Reviewing implementation plans
• Drafting a BPI directive (or policy) for the organization
• Approving job descriptions for the process owners and PIT members
• Defining the business strategy and customer requirements

Business Process Engineering 7

Ongoing EIT Activity

• The EIT should place the BPI effort on solid ground by tackling key
management issues such as: (Contd…)
• Identifying the critical business processes existing in the organization
• Selecting processes to which BPI concepts will be applied
• Selecting the process owners
• Approving the criteria for registering the PITs
• Approving the qualification criteria for PIT

Business Process Engineering 8

Ongoing EIT Activity
• The EIT has several important decisions to make before starting BPI
activities; hence, proper planning and documentation are essential
• Generating documents (such as directives and plans) from scratch during
the EIT meetings takes too much time
• Instead, small sub-teams of 2-3 EIT members should be formed to prepare
a draft version of documents that will be presented to the EIT for review
and refinement
• The BPI champion should:
• Coordinate these activities
• Develop and monitor a work plan that everyone agrees
Business Process Engineering 9
Developing BPI Model

• Once management support and leadership for BPI exist, the EIT should
develop a BPI model
• This model is a detailed plan of the steps that will be undertaken as the
organization goes through the BPI cycle
• This will help management to:
• Visualize the process
• Identify the sequence of events
• Determine the resources necessary to implement the changes

Business Process Engineering 10

Developing BPI Model

• BPI model is the design for your BPI activities

• Ultimate success or failure of your activities will depend on how well BPI
model reflects your organization's needs
• As a result, effort may be required to make the model reflect your:
• Corporate culture
• Resources
• Capabilities
• Experiences

Business Process Engineering 11

Developing BPI Model

• A typical model was proposed which provide a good starting point for top
management in developing its own model
• The basic five-phase approach of the typical model is: (already discussed)
l. Organizing for improvement
2. Understanding the process
3. Streamlining
4. Measurement and control
5. Continuous improvement

Business Process Engineering 12

Developing BPI Model

• An organization may decide to develop a initial version for use in a trial

situation for a variety of reasons, ranging from:
• Inadequate resources
• Lack of faith in the methodology
• Need to better understand the potential return on investment
• EIT should consider the fact that only limited improvements can be
obtained from a limited scope
